Wine club members don't cancel overnight. They stop ordering, skip months, delay shipments, or downgrade tiers before they leave. If you're waiting for a cancellation notice to respond, you've already lost them. The goal is to spot the pattern, the quiet signal that precedes the announcement, and act on it weeks or months early.

What Signals a Member Is About to Cancel

Build a simple scoring system around behavior that actually correlates with cancellation. Not every skipped month means churn; context matters. A member who's been with you two years and suddenly delays shipment, then misses a month, then doesn't engage with your tasting notes email, is different from someone who signed up, tried one shipment, and went quiet.

Build the Model, Not the Spreadsheet

You don't need machine learning. You need a weighted scoring system that your CRM can calculate automatically. Assign points to each signal. When a member hits a threshold, say 60 points out of 100, they enter a retention workflow. Points decay over time; positive behavior (a new order, email open, portal login) resets the score.

If your CRM has automation rules, set them up now. If not, run a monthly report pulling members with high churn scores and handle outreach manually. The overhead is small; the payoff is knowing exactly who to call before they call to cancel.

You're not trying to predict who will cancel. You're trying to catch who is already canceling, and act while they're still thinking about it.

What to Do With the Churn Score

A high churn score triggers a specific retention workflow, not a generic email blast. Personalize around the signal. If they've gone three months without ordering, offer a makeup shipment or let them skip a month free. If they downgraded, ask why and offer a trial return to the higher tier. If they're not opening emails, try a text or a phone call instead.

Measure what works: which interventions actually keep members, and which are just noise. Track the cancellation rate of members you contacted with a score of 55+ versus those you didn't. That gap is your ROI on this work.

The Calendar and the Numbers

Pull churn scores monthly, act within a week. Don't wait for quarterly reviews. A member at 65 points today is a much easier save than one at 90 points next month. Assign someone to own outbound calls, personalized offers, and follow-up notes. It's a small, high-return job if you do it consistently.
