The most common question we get from small business owners is some version of should I spend on ads or on getting found organically. It is usually posed as a choice between them, and it is not one. They do different jobs on different timescales, and the interesting question is the ratio and how it changes over time.

What Each One Actually Buys

Paid buys immediacy and control. You can be visible tomorrow morning, for chosen terms, in a chosen area, and turn it off at lunchtime. You can prove it works within a fortnight. The catch is total: the moment the spend stops, the visibility stops, and you own nothing you built.

Organic visibility, including being cited by AI answer engines, buys durability. It takes months, cannot be switched on for a busy week, and is hard to attribute cleanly. But once a business is the source an answer engine reaches for on a topic in its area, that position persists without ongoing spend and is genuinely difficult for a competitor to displace.

The Ratio Depends on Where You Are

There is no universal split, but the shape is fairly consistent across the businesses we have worked with.

Paid Is Also Your Cheapest Research

The most underused function of a paid budget is not acquisition at all — it is finding out what is true before you commit months of content work. A small ad spend across a set of terms tells you within weeks which ones actually convert into enquiries rather than clicks.

We routinely run a modest test campaign before building any content plan, and it regularly overturns assumptions. For one home services client, the term everyone in the business was certain mattered most converted at a third the rate of a term nobody had considered. Discovering that for a small ad spend, before writing twenty pages aimed at the wrong thing, is enormously cheaper than discovering it afterwards.

Spend a little on ads to find out what converts, then spend your content effort only on the things that did.

Watch the Trend, Not the Snapshot

The number that tells you whether the strategy is working is the proportion of enquiries arriving without paid attribution, tracked over quarters. If organic is doing its job, that proportion climbs steadily, and your cost per enquiry falls even while total enquiries rise.

If it stays flat for two or three quarters while you are investing in content, something is wrong with the content rather than with the strategy — usually that it is generic enough to be substituted by the free general answer, which is the single most common failure mode we see now.

AI Citations Are the New Third Column

Until recently this was a two-way split. It is now three, because a growing share of decisions are shaped by an AI answer that names some businesses and omits others, and that surface behaves like neither paid nor traditional organic.

It cannot be bought. It responds to specificity, verifiability, named expertise, consistent business data, and content that answers a real question rather than describing a service. It is worth measuring separately: pick fifteen queries that matter in your market, test them in the major engines quarterly, and record whether you are named. Most small businesses have never checked, and the overwhelming majority start at zero.

A Practical Starting Allocation

For a typical established local business with a modest monthly budget, we generally start around 60% paid and 40% content and technical work, review at ninety days, and shift roughly ten points toward organic each quarter as unattributed enquiries begin to climb. Most businesses reach a stable point somewhere near an even split within about eighteen months.

The mistake to avoid at both ends is absolutism. Businesses that go all-in on organic starve while waiting for results that take months. Businesses that go all-in on paid build nothing, and discover the problem the first quarter they need to cut costs — at which point the pipeline stops within days.

How to Decide Yours

  1. Work out what proportion of your current enquiries would survive turning off all paid spend tomorrow — that is your real durability
  2. Run a small paid test across candidate terms before committing to any content plan
  3. Build content only for the terms that converted, and make it specific enough that a general answer cannot replace it
  4. Track unattributed enquiries as a percentage, by quarter — that trend is the real scoreboard
  5. Test fifteen important queries in the major AI engines quarterly and record whether you are named at all
